Heathrow Express does not run on Christmas Day. Neither does the Elizabeth line. Neither does the Piccadilly line. Around the 25th the picture is a patchwork of early finishes, Boxing Day reductions and Paddington engineering closures. Paddington engineering works (when published)
Paddington has been closed to Heathrow Express and Elizabeth line services for several days over each recent Christmas, typically from 24 or 25 December to 27 or 28 December, and sometimes again over the New Year weekend. When that happens, Heathrow's only rail link is the Piccadilly line — 50–60 minutes to central London with no luggage space — or nothing at all on 25 December. Early flights: first train vs 4am car
Heathrow Express's first departure from Paddington is around 05:10 on a normal day and later on bank holidays; the Elizabeth line's is similar. For a 06:30–07:30 departure from central London that is tight even when the trains run, and on 25 December, 26 December and 1 January it does not work at all. A 04:00 fixed-fare pickup takes 30–35 minutes on empty roads.
